We realized Shopify loyalty is a long-term game. So we're about to launch another app

A few weeks ago we launched Livy, our loyalty app for Shopify. Along the way we learned something we didn't see coming: loyalty is something only a % of stores actually care about, and it's not one of the first things they solve. We didn't see it coming because we walked into a brand new market with nothing, no friendly merchants, no contacts, no prior customers who could test the app. We started from zero in the Shopify world.

Makes sense once you look at it from the merchant's side. When you open a store you've got a thousand more urgent things to deal with before you even think about retaining customers you don't have yet. Loyalty is a long-term bet, it works great once the install machine and churn stabilize, but to get there you need traffic, installs, a real base of merchants. And that's exactly the bottleneck we were writing about in our last post.

So we started wondering: why not try a different kind of app in the meantime? One that most stores need the moment they open, something that solves a more immediate problem than loyalty. Simple, cheap, quick to install. Also riding the growth Shopify is having right now and the time of year we're in (heading into Black Friday and Christmas).

We haven't decided exactly which app yet, but we do know the criteria: simple, super cheap, built for new stores or ones just taking their first steps.

Has this happened to anyone else, betting on something long-term and realizing you needed to solve something more immediate first? And a more direct question: if you opened a store today, what's the first thing you'd install, before loyalty?

      Yeah, actually. We have stores that installed and never activated the program. We assumed the barrier was signing up, but for some it's literally just never coming back to finish setup because something else was more pressing. That's when it really clicked this isn't an adoption problem, it's a priority problem.

    I’m experiencing something similar as co-founder of SynDiary. The larger purpose a private hub for personal data can resonate with people, but it asks for time and trust before its full value becomes visible.

    I would be cautious about immediately building another app. Perhaps the answer is to find the urgent first use inside the long-term product. For us, calendar synchronization may be that entry point because it starts with information people already have and does not ask them to create everything from zero.

    The question I keep asking is: how do you make the first use small and immediately worthwhile without making the larger product appear smaller than its real purpose?

      That reframe hits close to home, honestly. We've been assuming a separate app is the move, but you're right that the real question is whether there's an entry point already sitting inside Livy that we haven't surfaced yet.

      Calendar sync as your entry point makes sense, it's something people already have, no cold start. For us the honest answer is we haven't found that equivalent inside loyalty yet, cart recovery is close but still asks the merchant to trust the bigger system before seeing value.

      Did you validate calendar sync as the entry point with real users, or is that still a hypothesis you're testing?

    The loyalty lesson is useful, but the next risk is assuming another app will be more urgent. What merchant evidence are you using to identify that need?

      Fair question, honestly we don't have our own evidence yet, no interviews, no data from our own merchants. What we have seen is reading other threads here and on Shopify Community: overloaded support during peak dates and apps installed just for one season then removed come up independently, mentioned by different merchants. Nothing confirmed, more a signal than hard data.

      That's actually why we posted, to not assume and ask directly instead. Do you have anything installed right now that solves an urgent problem, not loyalty? Would love to know what it is.
