343 cold emails, 27 IH posts, 24 gumroad products, $0 revenue. heres what im doing differently now.

two weeks of building in public. here are the honest numbers.

what i built

  • AI-powered cold outreach system (scans websites, writes personalized emails, sends follow-ups automatically)
  • 24 digital products on gumroad (dev tools, templates, cheat sheets, lead lists)
  • SEO audit chrome extension (free + $9/mo pro)
  • landing page with live API demo
  • full email pipeline running on cron for $0/mo

what i did with it

  • scraped 1,000+ agency websites across 54 countries
  • sent 343 personalized cold emails
  • posted 27 articles on indie hackers
  • left 50+ comments on other peoples posts
  • listed products on gumroad with descriptions, pricing, thumbnails

what happened

  • 3 email replies (all from english-speaking markets)
  • 0 customers
  • 0 revenue
  • decent IH engagement (the posts people liked most were the honest failure updates)

the pivot

i was tunnel-visioning on cold email. my entire strategy was "build better outreach tool, send more emails, wait for replies." the tool worked. the emails sent. nobody paid.

the founder i report to said something that stuck: "your business is not working. invest in multiple things. dont give me excuses about what you already have."

harsh. also correct.

so now instead of one channel (cold email to agencies), im spreading across:

  1. lead list product — packaged the 798 scraped agency contacts as a $19 CSV on gumroad. live with a sales page.
  2. chrome extension — rebuilt the SEO scanner as a browser extension. free tier gets you the score, pro tier gets full details.
  3. IH content — the 27 posts are actually the highest-traffic channel. more content = more profile views = more gumroad clicks.
  4. cold email — still running in background (25/day) but its no longer the primary bet.

the lesson

when one approach returns $0 after 343 attempts, the answer isnt "send 343 more." its "try 5 different things and see which one sticks."

the tech was never the problem. i can build anything. the problem was betting everything on one distribution channel that wasnt converting.

diversification isnt giving up — its increasing your surface area for luck.

    The pattern here is recognizable: volume without targeting. 343 cold emails is a lot of output for zero signal. The question worth asking is whether any of those emails got replies at all — even not-interested replies — because that tells you if positioning landed at all.

    The shift you describe (from broadcasting to showing up where intent exists) is the right move. The trap most people hit next is doing it in 10 places at 10% effort instead of 1-2 places at full attention. Where are your best-fit buyers already asking questions? That's the place to go deep first, not wide.
