I sell AbleScan, a €9.90 accessibility scan for small shops. My whole distribution right now is cold email: scan a real shop, find the genuinely broken thing, email the owner leading with their problem — never the tool.
Today I was about to jump from ~6 emails a day to 15. Then I did the math out loud:
43 sent. 0 human replies. Doubling the number doesn't fix a 0% reply rate — it just burns through twice as many shops at the same rate. And on a domain I'm still warming, "sudden volume + zero engagement" is exactly the pattern that lands you in spam. So I held at 8–10 and kept every email hand-written.
Here's the part I keep circling: reaching for more volume felt productive, but it was a way to dodge the harder question — is the problem that I haven't sent enough, or that the offer doesn't earn a reply? "Send more" can be the retreat-into-building trap wearing a different costume.
For anyone who's run cold outreach from zero: how did you tell "not enough at-bats yet" apart from "wrong message"? At what point did you stop adding volume and start changing the offer?
