A failed ProductHunt launch, and lessons learned

Hi IndieHackers 😊,

After spending 1.4 years in creating FileAgo, I decided to launch it on ProductHunt yesterday ( check https://www.producthunt.com/posts/fileago ) . Like everybody, I too wished for a great launch day, but was prepared to face the worst.

Having done my homework, I had everything ready:

  • posted around 00:10 SF time
  • had a nice animated gif as logo
  • few nice screenshots describing the product
  • a warm first comment

What I didn't had:

  • a video
  • user base or mailing list

At the end of the day I received around 46 upvotes and ended at 15th position if I remember correctly. This was my first PH launch, and was a good learning experience. I hope this will help the next indie guy who is planning to launch on PH soon.

Okay, so here it goes.

When I posted (at around 00:10 SF time), there was already many listings active in the Popular section (how come?!), some with 20+ upvotes. FileAgo first showed up in Newest section, and after 10-20 minutes it got 6 upvotes and I saw it debut in Popular at no. 8.

I scrolled to the top and to my horror saw someone hunted Red Dead Redemption 2 that day! I thought, okay top position is sealed already. But I was wrong. RDR2 debut in no. 2 position (~20 votes). The top position (~30 votes) was being held by Darkdocs, a simple chrome extension which enables dark mode for Google Docs.

And then new products start to appear in the Popular section and FileAgo somehow held on to no 8 for about 2 hours before slipping to no 10 (still in the Popular list though). But the I noticed one particular thing - few new products that were getting ahead of me already has around 40-50 votes.

Only then I realised what was happening - these products were hunted many hours ago (I can see comments that were clearly posted on the previous day), but guess what? The PH guys featured it only now, and it got a straight forward entry into the main list.

This pattern repeats every 2 hours. A product that already has comments from previous day magically appears first under my listing (I was still hanging onto 10th position), and then after 30-40 minutes take a sudden jump to the main list.

This was when I realised that I badly needed some support. I should have aggressively made a mailing list, told them about launch and hopefully got them to help me fetch some upvotes (it is totally against the rules to ask/beg for upvotes, but it fine to inform your users about launch). This was the only reason why I could not hold on to the top 10 position. I had a bunch of people in my mailing list, so I emailed them and I am sure nobody showed up (which was expected πŸ˜†)

On the brighter side, all 45 votes came from souls whom I did not pursue in any way or form.πŸ˜†

Posting around 00:01 SF time plus having a mailing list, and getting people to upvote is perhaps the most important thing on a launch day

I will tell you why. It is important that your product get around 50-60 votes in the first few hours. That's it. And then, there will be steady flow of upvotes from people who dont even bother to read or understand your product, but they will do it anyway as if it is their daily routine.

I came across many profiles (who voted for me) who has done 2k+, 4k+ votes, what they do is upvote on everything they see. It is as if they wake up everyday and upvoting all products on PH is the first thing they do. Seriously!

So, although my vote was increasing, they were increasing the votes of all other products as well.

Only then I came to realise that without having a community who is willing to show up on the launch day and post some comments on your page, it is impossible to survive on PH.

Moral of the story 1: Build a community. Get them to like and comment in the first few hours. That is probably it. Votes and traffic will come in plenty as long as you stay in top 10.

Not to be done with the disappointing show on PH, I showed up on Reddit and posted about FileAgo in a couple of sub reddits, and literally had so much quality conversation with people there who were genuinely interested to know more (compared to PH where the only comment I got was from a guy who wanted to sell me his service).

Ever since I posted on reddit, I am constantly getting atleast 4 visitors browsing my site (even right now). The posts are sitting pretty on top, one with 3.4k views!

Moral of the story 2: Failing on PH is not the end of the world. Get your product out to communities/people who wants to engage with you, and not solely to those who merely upvotes everything because they themselves have to launch their 1st product next week .

I was expecting the worst, and it happened. Don't get your hopes too high. Launch early, and hope for the best. Have a plan B in place, and execute it if necessary.

Good luck!

    Having done my homework

What exactly did your homework consist of? I'm afraid you missed one of the key points about launching on PH. Many tutorials and guides make it clear that you need a famous or semi-famous person to post your product for you, so that their followers can bump it up right away. Surprisingly, no one has brought this up in the comments here yet.

    1. 1

I am sorry, but you are misinformed. PH has already clarified officially that it does not matter anymore. Earlier they used to send email alerts or something which they dont do anymore, so it is a level playground as far as hunting is concerned.

Suggest you read up. Why blame others of not bringing it up when clearly it is you who have not read enough (or read a lot of outdated guides)

      1. 1

I also thought the same for my first launch but actually this matters a lot as the followers will still get notification in PH which helps a lot.

      2. 1

Cool, thanks for clarifying that. I haven't looked into PH in detail, just absorbing what's been coming my way.

A landing page where you could have garnered potential consumers could and would have combated against this issue. Upon product launch, you could have sent out an email the day before informing prospective clients/consumers and day of in the morning to allow for a surge in hits.

    1. 1

You are right. Will be more prepared next time.

  3. 1

I feel you :) My launch on PH failed as well. To be honest, I think it really depends on the apps as well. Not all the apps are suitable for the PH crowd.
Yours seem to be oriented at businesses, maybe try automating some linkedin invitations & messaging?

From my own experience, even if you do all that what PH guides tell you, you still may not reach your goal of being featured.

I launched a product a couple of years ago with zero preparation. I used to view PH as a place where to see cool stuff made by others and my intentions behind my launch was to share it with the community to get some feedback.
Surprisingly it got featured surpassing other similar products of more well known brands, leading to a good amount of orders and subscribers to my mailing list. (https://www.producthunt.com/posts/apple-watch-nylon-bands).

So, even though preparation and posting at 00:01 can help you, I still believe that luck is an important element to keep in mind.
You can do everything "well" and still get low traction. So don't worry about it too much and keep up the good work with FileAgo! :)

That was a cool experience you had.. Yes, I am least bothered about PH. It still sends some traffic my way, so I am getting slow and steady exposure and that is fine.

The main focus is to better the product while also trying to get in some sales. In fact, just yesterday I saw 10 pulls in the docker registry. So, people are atleast trying it out. I am trying to get FileAgo listed in all product directories now. Sales will happen, sooner or later.

I am very hopeful of what my product will be viewed as in the long run.

Thanks for sharing this story. For https://newreleases.io we kind of share the same experience. We got much higher quality users from IH and Twitter.
I checked out your product and I liked the landing page. Can you tell me what tool did you use for building it or is it custom designed?

    1. 2

It is custom designed. Started with Figma, then realised that I suck with css and page ended up looking a mess in people's browsers so I finally adopted the design to bootstrap using Bootstrap Studio.

ProductHunt is not perfect. I feel there is a vacant place for something more accurate and reliable than ProductHunt.

    1. 1

Would be fun if someone makes it and launch it on ProductHunt itself πŸ˜†

But they probably already will have mechanisms in place to make sure that it never reach a wide audience.

  7. 1

Well... I guess the pricing page should look a little bit different from what it looks now?
Maybe it's the reason you "failed" the campaign?
Besides this problem I'm not sure that I understand what is this service for. Does it work like Google Drive? If so, why would I use this service?

    1. 1

      Hi!

When I say that my launch was a failure, I am not referring to people running the other way after seeing my pricing page. My launch was a failure because I expected it to end up in top 10 by the end of the day.

I was aware of several things which were against me :

      • being a B2B product, it is difficult to get traction in PH.
      • although it was free, people had to download and install it themselves.

I do not believe that making a better pricing page would have fetched me more votes.

FileAgo is not a service. I don't think I referred it as a service anywhere on the website, or on PH page. It is a self-hosted document management software, where customers only have to pay for starting from 4th user account.

EDIT: I see what you were trying to say. Pricing page got broke some 20 minutes ago when I added an extra code. Fixed now. PS: It wasnt broken on the day of launch

Thanks so much for sharing your experience. I'm about to launch on Product Hunt myself with AppReviewBot and I'm curious how much traffic your launch ended up driving?

    1. 1

When FileAgo was listed in top 10, I found atleast 4-6 active users browsing the site.

And even when it dropped out of the top 10 list, I still received 2-3 unique visitors per minute.

      1. 1

Very interesting! Thanks again for sharing.

      2. 1

Those are more or less vanity metrics. what did it translate to in terms of $ or trial account signups?

        1. 1

One. In terms of downloading my software and using it.

Whatever I said was according to my experience of constantly monitoring PH listing starting from 00:01 SF time, till the next 12 hours.

The bigger point I wanted to convey was that votes on PH should not be a criteria for a maker to stop believing in his product. Heck, I got beaten by a mere chrome extention n a social media app which finds new profiles every friday! That is how PH community works, and I totally get it. Products which is targeted directly for end user will have better chance than a B2B one like mine.

But then 99% of launches are fighting for attention of users, and it is a great boost to have a community already. Because after the rankings consolidate in the first 3-4 hours, then people who vote for anything and everything comes in, and being within top 6 is an almost certain case that it will still be within top 10 by the end of the day.
