I went in assuming the listings page was the product. The real work has been onboarding, payments, refund handling, payout timing, and the long tail of edge cases that only surface once a real builder and a real buyer are both in the system at once.
None of it is glamorous, and all of it decides whether someone trusts you enough to come back. My read is that a lot of marketplace founders underrate this and spend their early goodwill on plumbing that quietly breaks.
For anyone who's run a two-sided platform: what operational thing bit you hardest after launch?
I'm curious what changed your mental model from "the marketplace is the product" to "operations are the product."
Was there a specific failure or customer interaction that made that shift obvious?
The listings page working in my demos gave me false confidence. It broke on the very first real builder. Stripe Connect did not support their country, and the upload wizard that felt obvious to me confused an actual user, so we had to add checkpoints to make sure apps uploaded correctly. None of that was visible until a real builder and the system met at the same time. That was the moment the operational half stopped being an afterthought.
Appreciate the context.
Would be interesting to continue the conversation as you learn from those real-world workflows.
