From $200 to $3k/month: Why I ditched AdSense for direct ad sales (with numbers)

Sharing a monetization pivot that completely changed my indie project's economics.

Background:

Built a tech content site as a side project 6 years ago. Grew to 100k monthly organic visitors through consistent SEO-focused content.

The AdSense Reality Check:

◆ Peak: $800/month (decent supplementary income)
◆ 2024 crash: Dropped to $200/month overnight
◆ Same traffic, same engagement - just brutal RPM collapse
◆ Realized I was building my business on someone else's algorithm

The Direct Sales Experiment:

Decided to test direct advertiser relationships instead of optimizing for ad networks.

Process:

  1. Identified 20 companies whose products aligned with my audience
  2. Created simple media kit with traffic stats and demographics
  3. Cold outreach via email offering banner placements
  4. Started with lower rates to prove value, then increased

Results (6 months later):

◆ Revenue: $3,000/month (15x increase)
◆ Advertisers: 8 regular monthly sponsors
◆ Time investment: ~3 hours/week managing relationships
◆ Customer retention: 80%+ stick around month-to-month

    This really resonates with what I’m working on. I’m in the early stages of building a standalone ad platform for my SaaS after running into the same AdSense RPM issue (traffic there but pennies in return). I definitely agree direct relationships are the way forward. Your numbers give me confidence that advertisers do stick once the value is proven.

    Curious how you personally handle the overhead around file swaps, renewals, and billing cycles? That seems to be the missing element I’m focused on solving, figuring out how to systematise the ops side without losing the direct relationship element.
