From One Batch of MacBooks to Six Marketplaces Across Europe.

I did not start with a big idea.
I started with a batch of used MacBooks, a spreadsheet, and a question nobody around me could answer: why does the same laptop sell for completely different prices depending on where you list it?
That question turned into 12 years of building Exact Solution, a certified refurbished Apple device business based in Warsaw. We now supply MacBooks, iPhones, and PCs to resellers across Europe through six different marketplaces.
This is the honest version of that journey.

Year one: we were winging it
The early days were messy. No grading system. No real pricing strategy. We were buying batches of used Apple devices, cleaning them up, and listing them wherever we could.
Some sold fast. Some sat for weeks. We had no idea why.
The turning point came when we started paying attention to returns. Every return was a clue. Buyer expected better condition. Screen had a scratch we did not mention. Battery was lower than the buyer assumed.
That pain pushed us to build a proper grading system. A+ to C, with every cosmetic detail documented. Minor scratches on lid. Battery health percentage. Whether the original charger was included.
It felt like extra work at the time. It was actually the foundation of everything.

The pricing lesson that changed everything

Two years in we started selling across multiple platforms at once. Back Market, Refurbed, Allegro, eBay, Kaufland, Cdiscount.
Our original plan was simple. Same product, same price, everywhere.

That plan lasted about two months.
The same MacBook Air was sitting unsold on one platform while moving within hours on another, at a higher price. We started digging into why.
Back Market buyers compare 4 to 5 listings before clicking. They reward clear grading over low prices.
Refurbed buyers read every review. A listing with 20 reviews at a higher price outsells a cheaper listing with zero reviews every single time.
Allegro is Poland and Polish buyers respond to urgency. Limited stock labels move units faster than any discount we ever tried.
Cdiscount is France. French buyers are skeptical of refurb. We were cutting prices for months trying to compete, when the real fix was just showing the warranty more clearly on the listing.
Same product. Completely different buyers. Completely different levers.

The moment margins actually made sense
For the first few years, we were profitable but not efficiently profitable.
Platform commissions range from 8 to 15 percent depending on the channel. Grading takes time. Some devices need minor repairs. Returns happen. Shipping costs vary by country.
When we finally built a proper per-platform pricing model based on buyer intent, platform commission, and our reputation score on each channel, net margin improved by around 18 percent without changing a single product.
We were not selling more. We were just stopping ourselves from leaving money on the table.

What nobody tells you about hardware
It is slower than software. Cash is tied up in inventory. A bad buying decision cannot be fixed by clever marketing.
The buying decision is where profit is made or lost. A batch bought at the wrong price has no margin no matter how good your listing copy is. We learned to walk away from attractive batches that had no room after grading and platform costs.
But the demand is real and growing. Businesses refresh hardware every 3 to 4 years. Sustainability awareness is pushing more buyers toward refurb across Europe. The market is expanding quietly while most people are chasing software ideas.

Three things that actually moved the needle

Grading consistency. When buyers know exactly what they are getting, returns drop and repeat buyers go up. Clarity is a competitive advantage.
Reputation as a pricing asset. A 4.9 seller rating lets you hold 10 to 15 percent higher prices than a competitor at 4.3. We invested in post-sale communication early and it paid back in margin, not just goodwill.
Sourcing discipline. Buy right or nothing else matters.

Where we are now

Twelve years in. Still bootstrapped. Still based in Warsaw. Supplying certified refurbished Apple devices to resellers across Europe every day.
The business is not glamorous. But it is real, it is profitable, and it is ours.
