Today, I'm back with đź§ż HeadsUp and the game has completely changed.
1. The First 4 Hours Are Now Blind
Then (2020): You could see rankings immediately
Now: Product Hunt randomizes display order for the first 4 hours. Everyone's flying blind.
The Fix: hunted.space gives you actual rankings during those crucial early hours. Game changer for knowing if your launch strategy is working.
2. Comments Don't Move the Needle Anymore
Then: Engagement mattered. Products with fewer votes but more comments could outrank others
Now: It's pure upvotes. Comments are nice for feedback but won't help you climb
What This Means: Focus more on support over just conversation
3. "Ready" Is a Myth—Just Ship
The launch got delayed because of last-minute product issues. Kept thinking "just one more feature" before we'd be ready. Truth is, it was never going to be ready.
The issues I was stressing about? Not a single person has mentioned them. Instead of trying to boil the ocean, I focused on making what we had rock solid. 251 upvotes later, turns out that was the right call.
Product Launch prep has been the best product development sprint I never planned. The deadline forced me to:
Nail our open graph images
Smooth out friction in onboarding
Make hard decisions about what to cut
Started the day in the #2 spot. Now we're fighting for #1.

Really insightful breakdown. The blind first 4 hours changes the whole launch dynamic, and the shift from comments to pure upvotes explains why engagement feels different now. Totally agree on the “ready is a myth” part — shipping forces clarity in a way waiting never does.
The blind 4 hours makes it feel more fair in some ways. And you have a point regarding engagement. I remember a lot of people being unhappy and confused about the chart not being sorted by votes. Also saw some complaints today where some people felt like posts with more engagement should be higher.
Guess it comes down to tradeoffs.
re: being ready. Still learning but trying to practice my way out of perfectionism.
After using products listed on the platform, with clean usage and performing engagement activities on a real-time basis without the use of AI or extension, the platform restricts comments & forum discussions from nowhere for the user, reflecting the community guidelines policy. Total 10 activities, including Comments + Discussions + Reviews in 10 hours.
What is the metrics like now?, Are you still able to continue that trajectory from 5 years ago to now?
crazy how much this space changes in just a few years like you think you know the rules and then boom new game new playbook i like how you admitted the stuff you stressed over didn’t even matter to users thats so real cause we all get trapped in that loop of perfecting but honestly people just care if it works and feels good your breakdown makes product hunt sound less like a launchpad and more like a survival game but maybe that keeps us sharper respect for putting this out there and good luck with headsup

a) Pre-seeding authentic discussions with early adopters
b) Keeping engagement steady rather than peaky
c) Treating Product Hunt as an ongoing channel instead of just a launch-day hype event

A few questions/observations that might be useful for makers planning a PH launch:
1) Comments vs upvotes weight
In my small samples, early comments (esp. unique commenters) seem to carry 2–3× the weight of raw votes. Did your dataset show comment count/uniques in the first hour as a top predictor? Any difference between maker replies vs third-party comments?
2) Velocity smoothing / external surges
It feels like PH now smooths “vote velocity” and dampens bursts from Twitter/Discord. Did you measure the ratio of PH-native votes vs external redirects in H1/H2? A “first-hour share” metric would be super actionable.
3) Day/time controls
Old wisdom was Mon/Tue morning. Recently I’ve seen stronger Thursdays for dev tools. Did you control for day-of-week and launch hour in your models?
4) Creative / copy
Any coefficients for GIF vs static thumbnail, title length, or subtitles that mention a concrete outcome (“ship X in Y mins”)? Also curious if a seeded “what to try first” comment correlates with rank.
5) Actionable takeaways I’m drawing
• Aim for 25–40 warm commenters (not just voters).
• Seed 2–3 meaty discussion prompts on the PH page.
• Avoid external traffic spikes; favor steady, native engagement.
• Plan maker replies cadence for the first 3 hours.
