Hey Indie Hackers,I run a small consulting practice deploying AI agents for SMB offices across DACH — engineering firms, planning practices

After 30 client deployments, I noticed every book on the topic was either consulting fluff or ML PhD textbooks. Nothing for a 25-person office that decides on Monday and wants to ship in 30 days.

So I wrote one. 140 pages, two parts (decision-makers + implementers), released two weeks ago.

The numbers so far:

  • 8 sales, $321 revenue

  • 175 views, 4.6% overall conversion

  • 7 of 8 sales from Switzerland (my home market)

  • 60% conversion from my own website, only 4% from direct Gumroad links

Three things surprised me:

1. My own domain converts 15× better than Gumroad direct. Trust matters more than I expected. Now I redirect every link through my own domain first.

2. Newsletter list converted at 0%. 22 clicks, 0 purchases. I think I gave too much value in the newsletter itself — readers felt sated, not curious. Testing a shorter, harder-CTA version this week.

3. The book isn't the business — it's the trigger. Real revenue model: $40 book sale → 1 in 8 buyers books a $2k audit → 1 in 3 audits becomes a $12k pilot. The book is the lead magnet; the engagements are the business.

Currently working on:

  • Free Part 1 PDF as lead magnet (capture emails)

  • 3-email Buyer → Audit conversion sequence

  • Public GitHub repo with code examples from the book

    Andreas — the 15x domain vs Gumroad finding is the most interesting data point here. It tells you exactly where the leak is: people who hit your Gumroad link directly don't trust it enough to buy. Which means every channel that sends traffic straight to Gumroad is bleeding conversions. The fix isn't just redirecting — it's auditing what specifically breaks trust on that page. I do conversion audits — that Gumroad page is probably a 30 minute fix away from matching your domain numbers. Want me to look?

    Interesting insight about the trust gap between your own domain and Gumroad direct links. The “book as lead magnet for higher-ticket services” model also makes a lot of sense for niche B2B consulting.
