
i spent months building an all-in-one seo platform. backlink tracking, ai visibility monitoring, brand trends, directory submissions, keyword research, content generation. the whole thing.
launched it. got a few signups. nobody used most of it. people would sign up, look around, and leave. i had 6 features and nobody was using 5 of them.

lesson: if you have 5 features and people only use 1, you don't have 5 features. you have 4 distractions.

20% activation after cutting to one feature is a real signal, but the diagnosis matters. were those 5 features causing confusion that suppressed activation, or were they irrelevant and the 20% would have activated regardless? if removing them changed behavior, that's UX. if it didn't, you just have a smaller product.
the harder question is what happens now. AI blog writing is the single most crowded niche in indie SaaS. your original thesis -- bundling keyword research through to publishing -- was actually your differentiation. now you're competing on the writer alone against every tool that ships the next model update. what's the moat if the feature you kept is the one everyone else already has?
