I went looking for a SaaS opportunity and found one in failed-payment recovery

I wasn't trying to solve my own problem. I was looking for a market gap I could ship into.

I'm a solo founder with a CTO background, and I spent a few weeks last quarter doing the unglamorous work of evaluating SaaS opportunities — looking for something with a clear pain point, a defensible angle, and a price point that worked for SMB. I kept circling back to involuntary churn from failed payments, because the more I dug into it, the more obvious the gap got.

Let me walk through what I found, because I think the gap itself is the interesting story here.

Paddle Retain (formerly Profitwell Retain) — takes a percentage of recovered revenue. If you're recovering $1,500/month, you're paying hundreds every month, forever. Designed around enterprise economics where the absolute dollars make percentage fees feel reasonable.

Churnkey — flat pricing, which I respect. Starts at $250/month. Aimed at teams with $10K+ in monthly churn volume.

Gravy — flat fee, but it's a "talk to our team" sales motion with retention specialists. Built for seven-figure subscription businesses.

Baremetrics Recover — bundled inside their analytics product, around $50+/month. You're paying for analytics you may not need, and recovery isn't really the headline.

Stripe Smart Retries — free, built-in. But you can't tune retry timing by failure reason, and the customer-facing emails are generic Stripe-branded notes that customers ignore.

So here's the gap: if you're a SaaS founder doing $2K–10K MRR, none of these fit. You either pay 15–30% of what you recover, pay $250/month before you've done anything, or hand-roll your own retry logic on a Saturday. Industry data says 2–5% of MRR disappears to involuntary churn every month, and the tools to fix it are priced for businesses 10x larger than the ones losing the money.

That's a real opportunity. Subscription SaaS is exploding at the indie/SMB end. Stripe is the universal payment rail. The math problem is the same whether you're at $5K MRR or $500K MRR — but the tooling stops working at the bottom of the market.

    This is exactly the opportunity I went after. What I found when I dug into the data: the problem isn't just failed cards, it's the timing gap. Most dunning tools fire their first recovery email 24 to 48 hours after a failure. By then the customer is already mentally checked out.

    I built RecoveryMRR around a different model: Day 0 response within the first hour, Day 3 follow up if the card still hasn't updated, Day 7 final attempt before they churn. The urgency in Hour 1 is what moves the needle. Connects via Stripe OAuth and the setup takes about 4 minutes. Flat $99 per month, no percentage of recovered revenue.

    Your market analysis here is spot on. The gap between enterprise-priced percentage-cut tools and Stripe’s basic, generic retries leaves early-to-mid stage bootstrappers completely stranded. When you are at 5K to 20K MRR, a 2 to 5 percent leak is painful, but a 250 dollar a month fixed tool overcharges you for the fix. A flat-fee, highly tunable utility built explicitly for this tier is a massive opportunity.

    However, since you are dealing with failed-payment recovery, you are hitting the absolute highest trust-friction point in B2B SaaS. To fix churn, your tool has to handle sensitive payment logic, trigger customer-facing emails, and likely plug directly into their Stripe webhooks.

    Right now, you are hosting this under a multi-word sub-folder setup on a temporary extension. From a positioning standpoint, complex extensions create an immediate trust tax when a founder is deciding whether to hand over access to their billing data.

    If you want to pull founders away from trusted enterprise giants, your brand identity needs to command immediate, institutional authority. Moving this concept onto a crisp, premium, category-defining brand asset—ideally a punchy, exact-match domain name that screams security and automation—will dramatically lower your customer acquisition costs and cold-outbound rejection rates. It turns a cool utility by an indie hacker into an indispensable infrastructure standard in the mind of the buyer.

    The math on your product gap makes perfect sense. Have you given thought to how you are going to tackle that trust-validation hurdle with founders during early onboarding?

    I think the gap is real, especially at the $2K–10K MRR range where the founder is still the billing ops team.

    One thing I’d watch for if you build this: the recovery workflow itself becomes a critical async system. Stripe sends the event, your handler returns 200, retries/emails/entitlement changes happen later, and it’s easy for one step to silently stop while the dashboard still looks normal.

    That’s the angle I’m working on with Luota: not payment recovery itself, but proof that the webhook/cron/background workflow actually completed with evidence. Feels adjacent to what you’re building, because failed-payment recovery is only useful if the recovery machine keeps running.

        Thanks Greg — Recoupt is a much clearer name too. I’ll take a proper look.

        The overlap I see is mostly around “the thing was supposed to happen, but quietly didn’t.” For failed payments that’s recovery/follow-up after a billing event; for Luota I’m looking at background workflows more broadly: cron jobs, webhooks, imports, AI jobs, reports.

        Would be happy to compare notes. I’m especially curious how you think about proving recovery actually happened, not just that the billing provider fired an event.

    You found the right gap.

    Most small SaaS teams do not notice failed-payment churn early because it hides inside “normal churn” until revenue is large enough to hurt.

    That is exactly why the wedge works.

    The real issue is not recovery.
    It is silent revenue leakage founders do not see clearly enough to fix.

    That is the stronger positioning.

    “Failed payment recovery” sounds like billing ops.
    “Revenue leakage prevention” sounds like something a founder buys earlier.

    That shift matters because founders do not wake up thinking about dunning.
    They wake up thinking about lost revenue.

    Also worth noting:
    if this stays too Stripe-native, the ceiling gets low fast.

    The stronger version is not “better Stripe retries.”
    It is “revenue recovery infrastructure for subscription SaaS.”

    That gives you more room to expand into churn signals, cancellation interception, downgrade prevention, and recovery flows later.

    And naming matters more than most people think here.

    A functional name makes this feel like another Stripe plugin.
    A sharper one makes it feel like core revenue infrastructure.

    Vroth.com would frame this far better than another descriptive billing tool name.

      Thanks — the "revenue leakage" reframe lands. You're right that "failed payment recovery" sounds like billing ops, and founders don't wake up thinking about dunning. They wake up thinking about MRR that walked out the door without anyone hitting "cancel." Going to chew on whether the homepage should lead with that lens.

      On platform expansion — agreed in principle, and that's the direction. Processor #2 is already on the issue board, and a real-time recovery event feed is right behind it. For v1 I'm leaning into Stripe specifically because that's where the SMB SaaS founders are, and a deep Stripe integration converts a calculator click into a paid signup better than a shallow multi-processor surface would. Cancellation interception and downgrade prevention are real, but they're a separate product — My first thought was that I'd rather nail recovery first than build a 30%-of-everything Frankenstein.

      On the name — appreciate the read. I think the gap between "Stripe plugin" and "core revenue infrastructure" is more about positioning copy than the name itself; Mailchimp, Drip, and Stripe itself are all functional names that grew into platforms. Sticking with ChurnGuard for now — a rename later is cheaper than a wrong-bet rename now.

      Stealing "silent revenue leakage" though. That phrase is good.

        Deep Stripe-first makes sense for v1. Better to own one painful workflow than look broad and shallow.

        On the name, I’d still pressure-test one thing:

        “ChurnGuard” points people toward churn.
        But the sharper pain you just named is revenue leakage before the founder even thinks of it as churn.

        That difference matters.

        Churn sounds like customers leaving.
        Leakage sounds like money escaping silently.

        Same product.
        Different urgency.

        So even if you keep the name, I’d make sure the homepage does not let people categorize this as another churn tool.

        Lead with silent revenue leakage, then let failed payments become the proof.

            That’s the right move.

            Now the GTM should match the new frame.

            I wouldn’t lead with “failed payment recovery” when finding users.

            I’d lead with the pain they already feel:

            “you may be losing MRR without customers actively cancelling”

            That gets attention faster because it hits revenue, not billing ops.

            The best early targets are probably small SaaS founders with:
            Stripe subscriptions
            enough MRR for leakage to hurt
            no dedicated billing/revops owner
            visible pricing page
            founder-led growth

            If the positioning is right, the first conversation should not be:
            “do you need a dunning tool?”

            It should be:
            “do you know how much MRR you’re silently losing before customers even churn?”

            That question will qualify users much faster.

              You're right that I still reach for "involuntary churn recovery" too quickly in the body and I would thus probably do so when looking for users. I plan to adjust the website regarding the qualifying-question framing. The free calculator from the hero is literally the answer to your "how much MRR are you silently losing" question — but its labeled "Free Churn Calculator," which is the wrong question I now realize.

              Anyway, I'm fixing that today: relabeling the calculator CTA around the leakage question, and pulling "involuntary churn" out of the spots where it crowds the leakage framing in the lead.

              The app name itself I'm sitting with still — same observation was already nagging me. "ChurnGuard" reads churn-first when the felt pain is leakage-first. Rename is a bit heavy (domain, app subdomain, public footprint), so the bar is high, but you've put it on the table. Maybe "RevenueGuard"...

                If the name issue was already nagging you, it probably means the product is starting to outgrow the first frame.

                I’d be careful with “RevenueGuard” though.

                It fixes the churn problem, but it may create a new one:
                it still sounds like a generic protection tool.

                Better than ChurnGuard, yes.
                But maybe not strong enough if the product is moving toward revenue recovery infrastructure.

                The name should not just say “protect revenue.”

                It should feel like the layer that catches silent MRR loss before it becomes visible churn.

                That’s the difference between:
                another billing/recovery tool

                and

                core revenue infrastructure founders actually remember.

                    You already have the sharper frame now: silent revenue leakage, not just churn recovery.

                    BillKept is clearer than ChurnGuard, but I think it still keeps you in “billing tool” territory.

                    It sounds useful, but small.

                    Recoupt feels more startup-y, but the spelling and non-.com create friction right where you need trust.

                    For this category, I’d be careful not to solve only for availability.

                    The name has to carry:
                    lost revenue
                    recovery
                    trust
                    infrastructure

                    That’s why I originally pointed to Vroth.com.

                    It does not describe billing directly, but it feels much more like serious revenue infrastructure than BillKept or Recoupt.

                    Two others I’d consider from my side:

                    Exirra.com if you want it to feel more analytical, recovery-system, and SaaS-infrastructure oriented.

                    Davoq.com if you want a harder, more technical revenue-ops feel.

                    But for your current direction, Vroth.com is still the strongest fit to me. It has the most weight for a product that catches silent MRR loss before it becomes visible churn.
