Three months ago, Claude deleted 3 hours of my work with an "intelligent" refactor at 2 AM. No way to undo. Git commits were hours old. I just sat there staring at broken code.
Built ShadowGit in anger that weekend. Auto-saves every 15 seconds to a shadow repo. When AI breaks something, one-click restore.
But here's what I didn't expect:
Week 3: A user feedback changed everything
Built an MCP integration so AI could search the history. Was still thinking "safety net" as message for my landing page.
Then this user emails me: "I'm saving 50-65% on tokens. Instead of feeding Claude 20-30K tokens of context every conversation, I use git queries on ShadowGit history. Better understanding with half the tokens."
Holy shit. I built a token optimizer without realizing it.
The pivot in messaging:
Before: "Never lose code again"
After: "Cut AI token usage by 50% AND never lose code"
Posted on r/ClaudeAI with this new angle. 50+ users in 5 hours.
Why the token saving works:
Normal workflow: Paste entire codebase → 20K tokens
ShadowGit workflow: AI runs git diff → 2K tokens
AI actually understands better (sees evolution, not just current state)
Week 4: Hit 100 users
$19 lifetime (impulse buy price)
Zero marketing spend
MCP server open sourced
What I learned:
The problem you solve might not be the problem users buy for
Measurable ROI (50% token savings) beats emotional benefits (safety)
Your power users will show you the real value prop
Current metrics:
100+ users saving average 20K tokens/day
Still building. The safety net feature I built for myself turned out to be the smaller value. The real gold: making AI coding actually affordable at scale.
Anyone else discovered their product's real value from users, not your original vision?
