My cold email open rate went from 18% to 61% - The framework I tested over 400 sends

I was sending cold emails into the void. 18% open rate. Maybe 2-3 responses per 100 emails. I needed a better way to start conversations without a marketing budget.​

I spent 6 hours crafting the "perfect" email. Researched the prospect, personalized everything, made it about them. Open rate: 14%. That's when I realized I was optimizing the wrong thing.​

What I tested:

I ran 22 different subject line formats across 400 emails. Tracked opens, replies, and conversions. Three patterns emerged that consistently doubled my results.​

The framework that worked:

Subject lines under 4 words crushed longer ones. "Quick question" beat "I have a question about your content strategy" by 43%.​

Personalization in the first sentence, not the subject. When I moved their company name from subject to line one, opens jumped 31%.​

Send Tuesday through Thursday, between 10am-12pm. My Monday sends got 22% fewer opens than Wednesday sends at 11am.​

The results:

Open rate climbed from 18% to 61%. Reply rate went from 2% to 19%. Booked 26 calls last month from cold outreach.​

What surprised me most:

The emails that felt "too simple" performed best. No clever hooks. No long stories. Just: "Hey [Name], noticed you're working on [specific thing]. Built something that might help. Worth 15 minutes?".​

Also, following up 3 days later with just "Thoughts?" increased total response rate by 28%. Most people need the reminder.​

My current process:

I spend 30 minutes daily researching 15 prospects. Send personalized emails immediately. Set a reminder to follow up in 3 days. That's it.​

    18% to 61% is a massive lift — the subject line and sender name are doing 90% of the work before the body even renders. Most people optimize the wrong layer.
