I run a property management SaaS for independent landlords. I'm 4 months in, $0 MRR, ~6 credit card signups. Here's the most counterintuitive thing I've learned.
The experiment I didn't mean to run
Aug 1-7: I was posting actively on communities — Reddit, Indie Hackers, product launch platforms. 6 people signed up with credit cards that week.
Aug 8-22: I stopped posting to focus on building features. During those 14 days, my programmatic SEO engine kicked in and tripled my organic traffic from ~2K to ~8K daily impressions.
Signups during those 14 days of 3x traffic: zero.
Traffic ≠ tryers
When I dug into WHERE the Aug 1-7 signups came from, none were from SEO. They came from BetaList (6 sessions), Indie Hackers (3 sessions), LaunchPact (2), and PeerPush (2). Product-discovery platforms where people browse to find new tools to try.
SEO traffic was people googling "California rent increase rules" or "how much does a property manager cost." They found my answer, got what they needed, and left. They were never going to sign up. Different intent entirely.
The framework I'm using now
SEO = readers (long-term brand, DA building, AI citation training)
Discovery platforms = tryers (BetaList, PeerPush, Product Hunt)
Community posts = credibility (but don't mention your product — I got banned for 30 days from the biggest forum in my space)
Each engine has a different KPI. Conflating them is what cost me two weeks.
What I'm testing this week
Updating my listings on discovery platforms with new features and tracking whether re-launching drives a new signup burst — or whether those platforms only work once.
Has anyone else found that organic traffic and signups are completely decoupled at the pre-PMF stage? What actually moved the needle for you?
I think there are different kinds of keywords. Some are just informational. Your offer has to be targeting a core commercial keyword. All your other pages should be served around this page to help it rank. For all the informational keyword pages, you should be actively advertise your core offering, given time, they helps your core offer page rank.
The strongest insight is separating traffic intent from acquisition intent. 3× more impressions can look like progress while producing zero customers if the visitors are solving an informational problem rather than actively looking for a product.
