The cold outreach mistake that was killing my reply rate (and the fix that took 10 minutes)

For about 8 months I was sending cold outreach that got almost no replies.

I'd done all the "right" things. Personalised opening line. Short message. Clear ask. Single CTA. I'd read the playbooks. I was following them.

Reply rate: somewhere between 3-4%.

Then I looked at the handful of messages that did get replies and noticed something. Every single one of them was sent within 24-48 hours of a trigger. A job change. A post they'd written about a specific problem. A comment they'd left on a thread about something relevant.

The ones I sent with no trigger — even the "personalised" ones — were basically guesses. I was guessing they had the problem right now.

The triggered ones weren't guesses. I had evidence they were thinking about it in that moment.

So I changed my process. Instead of building a list and sending a batch, I set up alerts. Company hiring posts for specific roles, LinkedIn posts with certain keywords, job boards for particular signals. Every alert was a trigger. Every trigger was a reason to reach out that day.

Same product. Same copy template. Same CTA.

Reply rate went from 3-4% to around 18% over the following 6 weeks.

The personalisation people talk about is surface-level stuff. The real personalisation is timing. Reaching someone when the problem is live in their head, not when it's convenient for your outreach schedule.
