The podcast business is booming, but few are making money

It's similar to blogging, where are a countless blogs, but almost none make any money. But at least blog posts are discoverable via search and are often evergreen.
Almost nobody searches for podcast episodes. Hell, they're hard to even link to effectively on the web, because when you're browsing the web, you're typically not in podcast listening mode, so you're unlikely to click links to a podcast episode.
IMO ads are the wrong business model for most podcasts. Unless you're very early to your niche, it's just too difficult to get to the size where the ad revenue is meaningful.
If you really want to make money from your podcast audience, I'd recommend cultivating a smaller but higher quality audience, building a solid reputation with them, and translating that into…
The discoverability issue is easily addressed, as many podcasts are doing, by creating a page for each episode (which is a feature even of email programs like ConvertKit now). I publish my episodes as blog posts on my blog for this reason.
I'm also a big advocate of taking a video first approach, i.e. recording on video and then stripping the audio so that you can publish on both YouTube and via the podcast distributors. That adds YouTube search discovery too.
And, yes, most content marketing is not a straight revenue deal. Rather it's about engaging in useful conversations and building authentic relationships. Down the road that can lead to new business, but it's an investment for sure!

I think it can work, it's just freemium content in podcast form. But I'm not super bullish on it unless you can charge high prices per user, and that likely requires giving subscribers more than just podcast content, e.g. access to a private community, events, deals, etc.

Maybe it is also similar to many other industries like:
• newsletters
• apps
• creators in general
• even outside the indie hackers world. In sports for instance.
Same can be said about startups, Indie Hackers or gladiators surviving in the arena 2000 years ago... The pareto distribution applies to success in creative and high risk endeavors: at least 80% will have next to nothing and less than 20% will be very successful.
