Trading my dev hours for early users: Is "Free Concierge Setup" the best way to get the first 10 B2B clients?

I recently softly launched Botconsole โ€” a visual omnichannel AI chatbot builder with a built-in CRM. The infrastructure is solid (runs identically on Telegram and Web from a single flow, native AI nodes, etc.), but now Iโ€™m facing the classic founder bottleneck: acquiring those crucial first active B2B users.

Instead of burning money on ads or cold emailing to an empty landing page, Iโ€™m thinking of doing something that completely doesn't scale.

The Strategy: Free Concierge Onboarding I want to reach out to businesses and offer to build their entire custom AI workflow for free. I will personally act as their implementation engineer โ€” map out their flow, connect their data (like Google Sheets or their custom APIs), and deploy the bot.

In exchange, I only ask for two things:

  1. Brutally honest feedback on the platform.

  2. A permission to feature them as a case study if the bot actually saves them time/money.

My hypothesis is that reducing the friction to zero and doing the heavy lifting for them will help me find edge cases in the builder, understand real-world needs, and build a portfolio of active case studies.

My questions for the community:

  • Has anyone here used a similar "concierge" strategy for their SaaS?

  • Did these early users eventually convert into paying customers, or did they just take the free work and churn?

  • What is the best channel to find businesses that would appreciate this offer?
