Real estate founders keep making the same mistake, and I made it for 14 months straight.
Agents told us they wanted property comparison tools. We built them. They wanted saved search alerts. We built them. They wanted inquiry tracking inside the platform. We built that too.
Every feature request came from a real conversation with a real agent. Every build felt justified.
Then we looked at the data. Agents were logging in once, maybe twice, to set up their listings. After that, they were handling everything through a WhatsApp group with their colleagues.
Not because our platform was bad. Because their buyers were already on WhatsApp. Their referral network was already on WhatsApp. Their entire workflow existed before our platform did, and we never touched it.
We were solving for the feature list. We weren't solving for where the deal actually happens.
The buyers on our platform were engaged. They saved properties, used filters, came back multiple times. The gap wasn't between buyers and the platform. It was between the platform and the agents the buyers needed to close.
Here's what shifted things for us: we stopped asking agents what features they wanted and started asking where they were when a deal moved forward. Almost always, it was a conversation that started outside the platform entirely.
So we built a WhatsApp inquiry routing layer. One tap from a listing, conversation opens in WhatsApp, agent gets a structured message with property details already filled in. Nothing changed on the buyer side. The agent never had to leave the tool they already lived in.
Inquiries from agents who had previously gone quiet went up within three weeks.
The insight wasn't technical. It was about not competing with the workflow that already existed — joining it instead.
Most real estate marketplaces I've seen are built entirely around the buyer experience. The agent side gets a dashboard they tolerate.

The thing I'd be careful with is assuming the WhatsApp discovery was the decision.
Sometimes finding where the deal actually happens just exposes a bigger decision sitting underneath it.
The risk isn't building the wrong feature. The risk is building around the wrong side of the transaction.
