What I learned shipping Articfly to my own clients before launching it publicly

I run a small AI automation agency (Lumizone). Most of my client work is content automation — building AI pipelines that generate SEO articles at scale.

After building the same pipeline three or four times for different clients, I realized I was solving the same problem over and over. So I turned it into a product: Articfly.

But instead of launching it publicly first, I used it on my own client work for months. Here's what that taught me.

The first version was terrible.

Quality scores around 6.5/10. AI-generic, generic structure, no real research. My clients noticed. I would have noticed too if I'd been a customer.

The fix wasn't a better model. It was better architecture.

I split the pipeline into separate agents: one to analyze, one to plan, one to write per section, one to clean. Each agent does one job well instead of one agent trying to do everything.

Quality scores went from 6.5 to 8.5–9.0. Same models. Different architecture.

Clients are honest in ways public users aren't.

When a public user gets a bad output, they churn silently. When a client gets a bad output, they tell you immediately because they're paying you to fix it. That feedback loop is brutal but it's the fastest way to fix a product.

Dogfooding kills feature creep.

Every feature I wanted to add, I had to actually use first. Half the ideas I had got cut because I didn't reach for them when I was the user. The other half became core features because I missed them when they weren't there.

What I'd do differently:

Charge clients from day one for the product version, not the custom build. I left money on the table treating it as "free for now while I figure it out." Clients respect paid products more than free ones — even when it's the same thing.

Curious if anyone else has shipped to clients first before going public. Worth it, or would you do it differently?
