In September 2024 we launched a Chrome extension that did exactly one thing: search your ChatGPT history. Total startup cost was $32 - $27 for a VM and $5 for the Chrome Web Store fee.
Less than two years later, AI Toolbox has 40,000+ users in 150+ countries, a 4.5/5 rating, a Featured badge from Google, and 5-figure MRR. Infrastructure bill today: $45 a month. Still two people. Still no ads, no funding.
What actually worked:
We transcribed, we didn't guess. Our first feature list came almost verbatim from Reddit and forum complaints: can't find old chats, no folders, can't export. We built only the sharpest complaint first.
Support is the growth channel. The Chrome Web Store ranks on ratings and installs. Shipping what users ask for, fast, is what makes them stay and rate well - which is what makes new people find us. That loop is our entire marketing.
Free first, freemium later. Three months completely free bought us the community that told us what to build. Almost everything we shipped in year one came from that period.
Today it adds folders, full-text search, bookmarks, prompt chains, and export across ChatGPT, Claude, Gemini, and Grok - the layer none of those companies will build across their competitors.

Most ChatGPT users hit the same wall. Hundreds of conversations. No search. No folders. No way to reuse prompts. No idea how many messages you have left before rate limits hit.
I hit that wall daily — using ChatGPT for marketing, coding, writing, and research. I looked for a solution and every extension I found did one thing. Search only. Export only. Nothing solved the full workflow.

The business model:
Freemium. Free users get core features with soft limits (5 search results, 2 folders, 2 saved prompts). Power users who hit those limits self-select into premium for unlimited access.
No hard paywall on any feature. Every user gets value from day one. The upgrade feels natural, not forced.
What I learned:
Build where the users already are. ChatGPT has 300M+ weekly users. I didn't need to acquire traffic — I needed to be discoverable in the Chrome Web Store for the right keywords. Extensions that enhance existing platforms have built-in distribution.
Freemium limits should match real usage thresholds. I tested different free tier limits. Too generous = no conversions. Too restrictive = bad reviews. The sweet spot: let users build a workflow, then hit the limit naturally when they're already invested.
One extension beats five. Users don't want to install a search extension, a folder extension, a prompt extension, and an export extension. The "all-in-one" positioning is the moat. Every new feature compounds the switching cost.
Localization is underrated. Adding 10 languages (including Arabic and Hebrew with full RTL support) opened markets that most competitors ignore entirely.
Usage analytics create retention loops. The usage tracker and ChatGPT Wrapped feature keep users coming back to check their stats. It's not a core productivity feature, but it drives daily engagement.
What's next:
Expanding the prompt library, deeper analytics, and team/workspace features for business users. ChatGPT keeps shipping new features, which means new gaps to fill.
