December 12, 2025 What we learned about positioning B2B SaaS most people get wrong.

I see a lot of micro SaaS companies here struggling with GTM and positioning, and honestly, we were no exception initially.

Everyone tells you the same thing. Sell benefits, not features. Paint the future.
Show the old world vs the new world.

That advice is not wrong...

But for B2B SaaS, it is often incomplete. Yes, Steve Jobs could launch the iPod with “1,000 songs in your pocket.” Most of us are not launching a B2C revolution.

We were working on an AI agent for marketing compliance called PunttAI, and our early messaging leaned heavily into the problem narrative. Manual review is broken in CPG. old workflows are slow etc., the future is automated.

You know the playbook....

Then we started talking to real buyers, brand leaders, marketing ops in CPG.

The feedback was blunt.

“I get it. I know the problem. This is the devil I already live with.”
“Stop selling me the dream and tell me exactly how this works.”
“Show me the workflow. Make it specific to my job.”

What we realized is that many B2B buyers are not shopping for transformation. Especially when you are selling to big companies, your ICP is shopping for certainty.

(Uncertainty is what get's them fired....)

They want to know:

- Where does this fit in my existing process?
- What does it replace?
- What does it touch?
- What breaks if it fails?
- How much work does this save me next week, not next year?

Once we shifted our positioning from aspirational benefits to concrete workflows, sales got easier. Demos landed faster. Objections became more practical and easier to answer.

We still talk about outcomes. But now we start with mechanics.

- Here is how the workflow changes.
- Here is what happens before and after approval.
- Here is what gets monitored automatically.
Here is what humans still control.

The lesson for us was simple. For B2B SaaS, especially tools that slot into existing systems, clarity beats vision. Specificity beats inspiration.
