June 9, 2026 I built an AI recruitment platform, got 40 signups, spent €1,500 on ads — and I still can't figure out distribution

What I built

I'm an IT Director based in Romania. Over the past year I built Recrutio — an AI-powered ATS (Applicant Tracking System) targeting Romanian SMBs.

Here's what it does: AI screening and scoring of CVs in any format, KPI analysis and recruitment reports, automated video interviews with dynamic follow-up questions, emotion and tone analysis of video responses, red flag detection, and full integration with eJobs (Romania's largest job board) including automatic job posting and CV fetching. It can also integrate with any platform that exposes an API, relatively fast and at low cost.

The product is genuinely more advanced than many enterprise solutions I've seen. But I can't sell it.

The 15 people who came from paid ads (LinkedIn, Facebook, TikTok, Instagram) created accounts and never used the platform. Not once. €1,500 spent, zero activation.

What I think the problem is

Recrutio is not a product you can understand from a banner ad or a 30-second TikTok. It needs a demo. It needs someone to walk you through it and show you what it actually does.

The 25 people from my network tried it because I explained it to them personally. The 15 from ads signed up out of curiosity and had no idea what to do next.

I work full-time as an IT Director. I'm tied to a desk — I can't do in-person demos or sales visits. I don't have a sales background or strong connections in the HR world. The product is ready. The distribution isn't.

What I've considered

Partnering with accounting firms or HR consultants who already talk to SMBs weekly. Finding a sales person with existing HR connections. Building a much better onboarding flow so the product sells itself. Or pivoting to something that can be sold entirely online without explanation.

I honestly don't know which direction is right.

My questions for the community

1. Have you sold a complex B2B SaaS without a sales team or in-person demos? How?

2. Is the activation problem fixable with better onboarding, or is this fundamentally a product-market fit issue?

3. Would you pivot or double down?

4. If you were in my position — full-time job, no mobility, limited network in the target market — what would you do differently?
