I lost $300K to churn as a SaaS CMO. Here's the tool I built to fix it.
TL;DR: After 12+ years watching SaaS companies bleed revenue to preventable churn, I built Staysignal - an AI-powered exit survey + recovery tool that's helped reduce churn by 34% in early tests.
The brutal wake-up call
Three years ago, I was analyzing our churn data at my previous SaaS company. The numbers were devastating:
100s of customers churning annually
Only 12% response rate on exit surveys
Zero insight into why customers actually left
$300K+ in lost ARR that could have been saved
The worst part? When we did get feedback, it was useless: "Not a good fit," "Found another solution," "Budget constraints." Generic non-answers that told us nothing.
The lightbulb moment
Then I had a conversation with a churned customer who reached out 6 months later. They said: "I actually loved your product, but the onboarding was confusing and I couldn't figure out how to set up integrations. I would have stayed if someone had just offered to help."
That hit me like a truck. We lost them over something completely fixable.
I started obsessing over this problem. Why do exit surveys suck? Why don't we act on churn in real-time? Why do we let customers slip away when many of them are saveable?
What I discovered
After talking to 50+ SaaS founders and CMOs, I found the same pattern everywhere:
Exit surveys get 10-15% response rates (people don't want to spend time explaining why they're leaving)
The feedback is usually vague ("not meeting our needs")
By the time you get it, it's too late (they've already moved to a competitor)
No one acts on it systematically (it goes into a spreadsheet and dies)
But here's the kicker: 68% of customers who churn would have stayed if the right intervention happened at the right time.
Building Staysignal
I quit my CMO job and spent 8 months building what I wished existed:
The core insight: Instead of asking "Why are you leaving?" ask "What would make you stay?" - then act on it instantly.
Here's how it works:
Smart exit surveys: AI-powered, conversational questions that adapt based on responses. Instead of "Why are you canceling?" we ask "What's the main thing that isn't working for you?"
Real-time recovery flows: Based on their answer, we instantly offer solutions:

The results so far
We've been testing with 12 B2B SaaS companies (50-500 employees) for 4 months:

Lessons learned building this
1. Timing is everything in churn recovery You have maybe 24-48 hours after someone hits "cancel" before they're mentally gone. Most companies take weeks to follow up.
2. Generic exit surveys are worse than nothing They train customers to give you useless feedback. Better to ask fewer, smarter questions.
3. Most churn is preventable We found that 40% of churning customers would stay with the right intervention. The problem is knowing which 40% and what intervention.
4. Integration is key If it doesn't fit into existing workflows (Slack, email, CRM), it won't get used. Period.
What's next
We're opening up beta access to more companies. The early results are promising enough that I'm confident this can be a real business.
My goal isn't to build a unicorn - it's to solve a problem that cost me $300K and costs the SaaS industry billions annually.
