July 15, 2026 Building an AI UGC tool — first 90 days

90 days ago I launched UGCad AI an AI UGC video ad generator that turns a product URL, prompt, or template into a ready video ad. Here's what actually happened, warts and all.

Why I built it

I kept watching brands lose weeks and budget to UGC shoots that often didn't even test well once they launched. The bottleneck was never the strategy it was production turnaround. A good ad concept could die simply because it took two weeks to film and edit, by which point the moment had passed. So I built a way to generate that same style of video directly from a product URL, prompt, or template using AI avatars, voice cloning, and a feature we call Ad Clone that replicates the structure of ads that already work.

Day 1

Launch was quiet, the way most launches actually are. A handful of early users trickled in from direct outreach and a couple of niche communities, not a big traffic spike. No viral moment just the first real signal that the core idea (generate a video ad without a shoot) resonated with the right people.

The first real problem

The onboarding flow asked too much upfront before a user got to see their first generated video. A few early users dropped off before reaching that "aha" moment, which only became obvious once I started watching actual sessions instead of just looking at signup numbers.

What I changed because of it

I cut onboarding down to the minimum needed to generate a first video product URL in, video out and pushed everything else (account details, brand kit setup) to after that first result. That single change noticeably improved how many people stuck around past their first session.

30 days in

Growth was slow but steady mostly word of mouth and a handful of directory listings starting to send a trickle of consistent traffic. Nothing dramatic, but a real, compounding curve rather than a spike-and-die pattern.

60 days in

This is where things started to feel less fragile. Repeat usage picked up existing users coming back to generate more videos rather than trying it once and leaving which mattered more to me at this stage than raw signup count.

Day 90 — where things stand now

UGCad AI has generated 50,000+ videos and onboarded 2,500+ brands and creators, with a 4.8/5 rating. Not explosive, but a real, usable product with real repeat usage behind it.

What I'd do differently

I'd fix the onboarding friction on day 1 instead of week 3 it was a small, obvious fix once I actually looked, and I lost some early users to it unnecessarily.

What's next

Doubling down on the workflow that's working best for existing users structural ad-cloning and continuing to tighten onboarding further based on what the data's shown so far.
