A few months ago I built WinaltChat, a free AI chatbot plugin for WooCommerce, after noticing every competitor required an API key and a subscription before you could even try it. It ships with a Basic AI mode that works with zero API key and zero cost to start.
Since launch: 800+ downloads on WordPress.org, a Product Hunt launch, a handful of directory listings, some SEO work. But WordPress.org's "active installations" stat is stuck showing "fewer than 10," and I genuinely can't tell if that means most people are bouncing after install, or if the stat is just slow to update, it's a rounded, delayed number by design.
I recently added an opt-in usage ping to get real data, but adoption of that takes time too, so right now I'm mostly flying blind on real usage. Curious if anyone here has dealt with this exact "downloads vs. real usage" fog early on, and how you figured out what was actually true.

800+ downloads is actually a pretty strong signal, but I can see why the gap between installs and active users would be frustrating. Curious — when you’re trying to figure out what to build or improve next, do you usually rely more on user feedback, data, or gut instinct?
