Here’s what surprised me: Most of them don’t have a traffic problem. They have a decision problem.
Example
A store gets ~8,000 visitors/month. Decent traffic. Conversion rate: 0.9%
At first glance, you’d think: → “we need more traffic” But when you actually look closer…
The homepage says: “Premium quality products for modern lifestyle”
Sounds nice. Means nothing.
Visitors land and ask: * What is this? * Is this for me? * Why should I care?
They don’t get an instant answer. So they leave.
This happens in seconds
No error. No warning. No obvious bug.
Just hesitation. And hesitation kills conversion.
What makes this dangerous
Everything looks “fine”. * design is clean * product is good * site works
But something small breaks the decision.
And that’s enough.

Across most stores:

yeah, fresh-eye problem is brutal when you are close to the thing. started doing cold walkthroughs on my own tools - close tabs, clear cache, wait a week. still not the same as a stranger but catches maybe 60% of the obvious ones.
checked my own tools landing page after reading this. fails at least 2 of those 3 - and that's with me knowing what the tool does.
This is exactly the interesting part. It’s much easier to see these gaps on other stores than on your own. Even when you know exactly what the product does. Because you’re not seeing it as a first-time user anymore, you’re filling in the gaps automatically. Most of these issues aren’t about something being “wrong,” but about small moments where the page doesn’t immediately answer what a new visitor is subconsciously asking. Yeah, 100%. What’s interesting is how small those changes actually are.
One example:
A store had a clean design, but the first screen was just “premium lifestyle products” type messaging.
We didn’t change layout at all, just made the offer specific and added a simple trust layer above the fold. Same traffic, same product, but people moved through the page much more directly. Less bouncing, less random scrolling, more intent.
It’s rarely about big redesigns. More about removing that initial ambiguity in the first few seconds.

So how you’re distinguishing between actual decision friction and just low-intent traffic?
This is exactly the hard part. What I started noticing is that it’s not about single drop-offs, but about patterns across sessions. One user leaving = noise . Same behavior repeating across different users at the same moment = signal
For example:
If multiple users hesitate or leave within the same step or after the same section, it usually points to friction in that exact spot. So instead of asking “why did this user leave?” It becomes “where does hesitation consistently show up?” That shift makes it a lot easier to separate randomness from actual decision friction.

We scan Shopify stores on the technical side (app conflicts, ghost billing, load time, broken links) and the pattern is consistent. Most merchants spend money driving traffic to a store that bleeds conversions for reasons they can't see. A 4-second load time kills 7% per extra second. Ghost apps billing $200/mo that nobody notices. Broken internal links on collection pages.

Exactly. Two layers, same store, both leaking at the same time. The merchant sees "low conversion" and has no idea if the problem is a 4-second load time or a homepage that doesn't communicate value fast enough. Usually it's both.
That's why the fix order matters. No point optimizing the decision layer if the page takes 5 seconds to load. The visitor already left. Fix the structural layer first, then the psychological layer has a chance to work.

Not even redesign-just making the positioning more specific / less generic. What’s interesting is it seems like the name doesn’t break conversion on its own, but it amplifies everything else. If the rest of the page is strong--it’s fine. If there’s already slight hesitation--it pushes people over the edge.

Yeah, more on the behavior side first. Usually it’s hard to spot just by looking at the store, because everything can look “fine” in isolation. It becomes obvious when you see how people actually move: where they hesitate, where they loop, where they drop without a clear reason. That’s where those small gaps stack together. What’s interesting is once you’ve seen enough of those patterns, you start recognizing them much earlier, even before traffic. That’s kind of what I’m trying to get to.
