We mapped every point where SaaS users silently quit. Then we built a system that covers all of them.

Most retention advice starts at the wrong place.
Fix your onboarding. Improve your cancellation flow. Send a win-back email. All of it is reactive. All of it assumes the user is already halfway out the door before you do anything.
We spent months realizing that by the time someone clicks cancel the decision is usually already made. The real moment happened two weeks earlier when they stopped using that one feature. Or three weeks earlier when they logged in, hit a wall, and quietly decided it was not worth figuring out.

So we stopped optimizing the exit and started mapping the entire journey. Every point where a user goes quiet. Every moment where engagement drops before anyone notices. Every pattern that shows up in users who churn versus users who stay.

The first silent quit point — early product friction
Most users who churn never complain. They hit something confusing on day three, assume it is their fault or that the product just does not work for them, and mentally check out. They keep the subscription for another few weeks out of inertia and then cancel quietly.
No ticket. No feedback. Just gone.
This is the hardest one to catch because there is no signal. The user is still technically active. They are just not getting value anymore and you have no idea.

    Time-of-day shift is a signal I hadn't modeled. The pattern makes sense: workflow demotion shows up in session timing before it shows up in session depth.

    On window length: 30 days works for stable tools. For B2B SaaS with a weekly cadence, 21 days is better. You get 3 complete cycles instead of 4 partial ones, and you avoid penalizing a user for a vacation week.

    The 11pm signal is worth its own dedicated alert, separate from the depth model.

    Oooh. I've got a desktop product written in Rust+Svelte (Tauri) so the guts are Rust but the UI is javascript. You think your product might work for those of us with desktop apps that have web pieces?       This is actually a really interesting angle we hadn't thought about deeply.

      Retention Copilot is a JS snippet, so if your Tauri app can run it in the webview layer the same way your AI chatbot works, it should technically just work. The event tracking side is the same story, If you can fire a JS event, Drift can catch it.

      The desktop-with-webview space is genuinely underserved for retention tooling. Most tools assume a browser URL which you don't have. Worth exploring.

    The silent-quit pattern I underestimated most was the signup wall. I'm building a multiplayer game and we split it by platform: guest mode on web (play instantly, migrate progress on signup), hard signup gate on mobile. The web side lifted conversion noticeably, but on mobile we chose the opposite because push notifications and IAP entitlements need an account from day 1 — retrofitting them onto a guest session is a nightmare we didn't want to own. So now we have the weird situation where the same product has two completely different top-of-funnel philosophies, and I still don't know if that's a smart segmentation or a mistake. Did your map capture cases where the "right" friction point is platform-dependent, or did you treat the funnel as channel-agnostic?

      The platform split you described is not a mistake, it's an honest constraint masquerading as a strategy question.
      Web users have zero install intent. They landed from a link, a share, a random click. Any friction before value and they're gone. Guest mode is the only rational call there.
      Mobile is different. Someone who downloads your app has already cleared a meaningful intent bar. They tapped install, waited, opened it. That's not a passive user. Hard signup on mobile makes sense, especially when your core loops literally depend on account state from session one.
      So no, our map was mostly channel-agnostic which is a gap you just clearly exposed. We treated top-of-funnel as one funnel with one philosophy. The more honest model is probably "what is the realistic intent signal at the moment this person first touches the product" and that answer is different on web vs mobile vs referral vs paid.
      The real question isn't whether your split is smart. It's whether the mobile hard gate is losing people who had real intent but low patience. That's the only version of this where it becomes a problem worth solving.
      Are you seeing drop off right at the mobile signup screen specifically or is it earlier in the store to open flow?

        The "intent signal at first touch" reframe is sharper than what I had. Treating web/mobile/referral/paid as distinct funnels with distinct intent priors is the model I should've been using — thank you for that.

        To your actual question: honestly, our funnel analytics aren't mature enough yet to give you a clean answer. I can tell you mobile installs → first session open is healthy, but I can't isolate store-to-open drop-off from signup-screen drop-off with confidence. That's a gap I need to close before I can even diagnose whether the hard gate is the real leak.

        What I suspect — with the caveat that it's a hypothesis, not data — is that the install-but-never-open crowd is actually the bigger bleed than signup-screen abandonment. Someone who opened the app and saw the signup screen at least demonstrated curiosity past the store listing. Someone who installed and never opened is a different failure mode entirely (probably store listing vs expectation mismatch, or passive install-and-forget).

        Which opens a question back at you: in your churn map, did you find that teams tend to over-index on the visible friction point (the one with an obvious screen — signup, paywall, onboarding) and under-index on the silent ones (install-no-open, session-end-no-return)? I'd bet the silent ones are where the real revenue sits, but they're painful to instrument.

      The most valuable thing you could probably do is capture that exact moment of realization. Not three weeks later in a cancel survey. Right when it clicks for them. That's where the honest story lives and that's what your next hundred acquisition conversations should be built around.

      Really sharp observation on the "Never-Landed" bucket - you're right, that's an even earlier failure point than what we mapped.
      The 4-minute threshold to first useful output is something we've seen too. If a user doesn't hit a "wow moment" in the first session, the probability of return drops dramatically. Drift detection catches the fade, but you can't fade from something you never started.
      On your question about healthy-but-infrequent users — yes, this was one of the harder problems to solve. Raw activity level alone is misleading. A resume tool user logging in once a month is healthy. A daily workflow tool user logging in once a month is dying.
      The way we handled it is by anchoring the score to expected usage pattern, not absolute frequency. The decay curve is calibrated per product type at setup. So "Risky" means different things depending on whether you're a daily tool or a monthly one.
      Vertical differences are real though. We're still building out more nuanced decay models per category - it's an ongoing problem and honestly one of the more interesting ones.

        Per-user baseline, not global threshold. Churn dashboards that compare against the average user miss the signal. It lives in each user's drift from their own 30-day baseline.

        Count core actions per session, 7-day rolling average, alert when a user drops 30% below their own baseline. Power user going from 40 to 25 is a red flag. Casual user steady at 25 is fine. Absolute numbers are noise. Deltas against self are signal.

          The delta against self approach also helps separate product fatigue from genuine disengagement. Power user dropping 30% below their own baseline is a very different conversation than a casual user sitting at the same absolute number.
          One thing worth layering on top is time-of-day pattern shift. A user who always logged in at 9am suddenly logging in at 11pm is not just a depth signal, it's a context signal. They moved your tool from primary workflow to afterthought. That shift often precedes the depth drop by a few days.
          What window are you using for the baseline reset? 30 days feels right for most tools but curious if you've tested shorter windows for faster moving products.

      Completely fair challenge and honestly the most important technical question anyone has asked about Drift so far.
      You are right that raw inactivity is a terrible signal on its own. Someone on holiday looks identical to someone silently churning if you are only watching session frequency. That is exactly why we do not classify on inactivity alone.
      The Drifting label requires a combination of signals. Inactivity plus never reaching a key feature plus dropping below a usage baseline that we establish from the user's own first few weeks. Someone who was logging in daily and drops to weekly looks different from someone who never built a habit in the first place.
      False positive rate is something we are actively measuring right now. Early data shows the biggest source of false positives is exactly what you described, short breaks from users who were otherwise healthy. The fix we are working on is a minimum engagement baseline before Drift scoring even kicks in. If someone has not yet established a usage pattern we hold the score rather than classifying too early.
      The goal is not to flag everyone who goes quiet. It is to flag the ones where the pattern shift is meaningful relative to their own baseline. Still early but that framing has reduced noise significantly in testing.

      First 7 to 14 days almost always matters more than anything that comes after. The pattern we see consistently across products is that users who never reach the core feature in that window are significantly more likely to churn regardless of what happens next.
      It is not about logins. Someone can log in every day and still be drifting if they are not touching the feature that actually delivers value.
      The two signals that show up most reliably in early churn are never completing a key action that correlates with retention and going quiet after day three without any support interaction or product engagement.
      After that first two weeks the signals shift. Early churn is almost always a friction or onboarding problem. Later churn tends to be value perception or competition.
      Different problems, different fixes, different urgency. The timeline tells you which one you are dealing with.

          Yes and more often than founders expect it is the obvious fix not the deep one.
          The most common pattern is that the key action exists and works fine but users just do not know they need to do it. Onboarding showed them ten features and buried the one that actually matters. Moving that one action to the front of the flow sometimes moves retention without touching the product at all.
          Deeper changes matter when the action itself is too complex or completing it does not immediately feel valuable. That is a product problem, not a positioning one.
          The diagnostic question is simple. Are users not finding the action or finding it and feeling nothing after. First is a messaging fix. Second is a product fix. Completely different solutions.

            One thing I’ve noticed building on top of that — even when the core action is clear in the product, a lot of drop-off still comes from how it’s framed before users even get there.

            If the mental model isn’t obvious (“what this actually does for me”), users don’t even reach the point where onboarding can help.

            So sometimes it’s not just:
            – surfacing the right action
            but also
            – making the outcome of that action instantly legible from the outside

            Have you seen cases where just tightening that top-level framing (landing page / naming / first impression) changed how many users even got to that key action?

              Yeah, that’s a sharp observation and it happens more often than people think.
              If users don’t “get it” from the outside, they never even enter the flow where the key action matters.

              We’ve seen cases where just fixing positioning, naming, or the first screen doubled activation -no product changes at all.
              Clarity before onboarding is often the real bottleneck.

                If the name + framing don’t make the outcome obvious instantly, users either don’t enter or enter wrong.

                At that point, onboarding can’t fix it.

                I’ve seen products double activation just by fixing how they present themselves — no product changes.

                Most people look too late in the funnel.

                  Agreed, and this is where exit data gets interesting.
                  Most teams discover the framing problem through cancellations, not activations. User says "I didn't really understand what it did" at cancel - that's a top-of-funnel miss showing up weeks later at the bottom.
                  By then it feels like a churn problem. It was always a clarity problem.

                    They think:
                    “users didn’t get value”

                    but it’s actually:
                    “users never understood the value clearly enough to even try”

                    Which is why small shifts in naming or framing sometimes outperform weeks of product work.

                    At that point it’s not even a funnel problem — it’s a perception problem.

                    I’ve seen cases where the product didn’t change at all, but how it was described did — and suddenly the “right” users started showing up and activating.

                    That layer is easy to underestimate early, but it compounds hard.

                      Right, The cancel message is almost a gift at that point.
                      User finally says the thing they never said during onboarding. "I thought this was for X" or "I didn't realize it could do Y." That's the framing gap, verbatim, straight from the person who just left.
                      Most teams file it under churn. It belongs in the copy doc.
